The Move: Before you estimate a task, ask how long the last three similar tasks actually took.
The Evidence: People underestimate task duration even when explicitly warned about the bias, because it comes from imagining the ideal path rather than from lack of awareness. This is the core finding behind Kahneman and Tversky's original planning fallacy research, and it still holds up decades later.
Start Here: Pull up your calendar, find the last thing you estimated wrong, and write down the actual number. That's your new baseline.

⚡ The Odds Are Against You (And That's Useful)
Base Rates: the one number that beats your gut

Your brain estimates a task by imagining it going well. That's the best-case simulation, and it's the default mode for basically everyone. Base rates fix this by replacing imagination with history: how long did this actually take last time, and the time before that?
Why it works: History doesn't care how motivated you feel today. It just reports what happened, which makes it a far better predictor than whatever your brain is currently telling you (your brain is, frankly, a hype man with a bad track record).
How to use it today:
Before your next estimate, find two past examples of the same task
Average their actual duration, and ignore your memory of how they "should have" gone
Use that number. The one that made you feel productive when you wrote it down already has a track record
Calibrated Confidence: betting on yourself, correctly

Traders don't say "I'm sure this will happen." They say "I think there's a 70% chance," and they adjust that number as new information comes in. Applying the same habit to your own schedule means swapping "I'll be done by 3pm" for "there's maybe a 60% chance I'm done by 3." Uncomfortable at first. Accurate almost immediately.
Why it works: Naming your actual confidence forces you to notice when you're guessing versus when you actually know something. Most missed deadlines come from someone being far more certain than the evidence supported.
How to use it today:
Pick one task today and give it a percentage instead of a promise
Check in at that time. Were you right?
